Improving Mobility Governance Through Immigration Reform
The Opportunity
Despite operating across 20 countries, the organization’s immigration function was fragmented and lacked governance.
- There was no consistent global policy outlining who qualified for immigration support or the level of assistance (e.g., work permit vs. permanent residency). This created inequity between countries and confusion for employees and HR teams.
- In addition, there was no centralized tracking of immigration statuses or visa expiry dates, exposing the organization to compliance and business continuity risks.
- Global Mobility had oversight in some countries but not others, with local HR teams independently managing immigration in several regions, further complicating standardization and risk mitigation.
Our Approach
In the first three months, we created and staffed a dedicated Immigration Specialist role to lead the development of a globally consistent and fair immigration approach:
- We centralized immigration management under the Global Mobility function and established a standardized global immigration policy defining eligibility, levels of support, and escalation protocols.
- A centralized tracking mechanism was introduced to monitor visa populations, expiry timelines, and evolving regulatory environments, enabling better risk visibility and compliance planning.
- A key responsibility of the Immigration Specialist was to manage global immigration vendor relationships, ensuring service quality, consistency, and cost-efficiency across regions.
- The role also included monitoring changes in global immigration laws and regulatory requirements, providing proactive guidance to HR and business stakeholders.
- We partnered closely with local HR and Talent teams to ensure immigration processes supported broader workforce planning, retention, and succession efforts—positioning immigration as a strategic enabler of the company’s talent agenda.
